By KYN AI Advisory Team — AI implementation specialists, Singapore
A custom AI agent project in Singapore has three cost lines: a one-off build fee, a monthly retainer for changes and monitoring, and usage costs for models and cloud. The build fee depends on how many systems the agent touches and how many rules it must enforce. KYN does not publish a price list. We quote after a 14-day review of your stack. This article explains what drives each line so you can budget before you ask for a quote.
What are the three cost lines?
| Line | When you pay | What drives it | |---|---|---| | Build fee | Once, in stages | Number of systems, rules, interfaces and approvals | | Monthly retainer | Monthly, minimum twelve months at KYN | Changes, monitoring, fixes, number of agents | | Usage | Monthly, to the providers | Model calls, cloud hosting, messaging fees |
Different firms structure this differently. Some charge per seat or per outcome. Ask any vendor for all three lines in writing, and for the total over three years.
What drives the build fee?
Five factors move it, in order of impact.
- Systems touched. An agent that reads one CRM costs less than one that reads a CRM, an accounting tool, WhatsApp and a shared mailbox. Each connection needs mapping, testing and error handling.
- Data condition. Duplicates, missing fields and spreadsheets with free-text columns need cleaning before an agent can rely on them. This is often the largest hidden item.
- Rules. A rule such as "quotes above a threshold need a named approver" is quick. Fifty rules with exceptions are not.
- Interface. An agent that writes to an existing tool needs no new screens. One that needs a review queue and a dashboard does.
- Security and audit. Named accounts, row-level security, restricted agent accounts and an action log add effort. We treat them as required, not optional.
We cannot give a range that holds for your case. A range in a blog post would be a guess. The review exists to replace the guess with a quote.
What does the retainer cover?
Systems drift. Models update, a channel changes its rules, a tax rate moves, a new hire needs access. The retainer covers:
- changes to rules and screens;
- monitoring and alerts, so a failed run is seen the same day;
- fixes when a connected tool changes;
- security updates.
At KYN, the retainer runs for at least twelve months. Without one, a system works well for a quarter and then decays. Ask any vendor how it handles a model upgrade, and who pays for it.
What do running costs look like?
Narrow agent tasks are cheap to run. From our live systems:
- outreach with one checkable first line: about S$0.02 per email;
- sorting a reply: about S$0.01 per reply;
- a group benefits comparison turned into a client PDF: about S$0.03 per comparison;
- a department's morning report on WhatsApp: about S$0.05 per report;
- an article draft: about S$0.06 per article;
- an AI search check: about S$0.05 per check.
These cover model calls for those tasks. They depend on the model chosen and the length of the text. They exclude hosting, WhatsApp fees and review time. For WhatsApp fees, see WhatsApp Business API cost in Singapore and WhatsApp Business pricing from 1 October 2026.
Review time is the cost people forget. If a person approves 100 drafts a week at one minute each, that is under two hours. If drafts need heavy editing, it becomes the main cost.
Can grants reduce the cost?
Singapore has funding schemes for digital adoption, and eligibility depends on your company and the solution. Enterprise Singapore lists current schemes on its grants page. Funding rules, caps and approved-vendor lists change, so check the scheme's own page and confirm eligibility before you rely on any support. Do not budget a grant into your plan until it is approved. Our grants page lists how we work with them.
How do you compare a quote?
Ask each vendor for the same five items.
- Scope: which systems, which agents, which rules.
- Build fee, with stage payments tied to deliverables you can test.
- Monthly retainer, minimum term and what it covers.
- Usage costs, estimated on your volumes.
- Ownership and exit: who holds the code, the data and the cloud account.
Then calculate the three-year total, adding your own review time. A lower build fee with a high per-seat subscription often costs more by year three. A higher build fee with ownership in your account costs less to leave. See how to evaluate an AI agent vendor: 15 questions.
When is a custom build not worth it?
Skip the build if one packaged tool covers your task, your volume is small, or your process is not yet stable. An agent speeds up a process. It does not fix one. Our article on where a Singapore SME should start with AI adoption covers sequencing, and AI sales agent cost per month for a small business covers the packaged side.
What should you budget in the first year?
Plan for four items. First, the build fee, paid in stages. Second, the retainer for twelve months. Third, usage costs, estimated on your real volumes and checked monthly for the first quarter. Fourth, internal time: a named owner for about two hours a week during the build, and review time after launch. Add a contingency for data cleanup, since it is the item most often underestimated. If the total looks high, reduce scope rather than quality. One agent with strong approvals beats three agents with none. Review the numbers at day 90 against the measures you set at the start.
Before you sign, write one page listing the scope, the monthly volumes you assumed and the cost lines you expect to move. After the pilot, compare it with actual volumes. If the assumptions were far off, reprice before the retainer starts.
Where KYN fits
KYN builds custom systems for SMEs in Singapore, Hong Kong, Indonesia and Malaysia. Everything runs in a cloud account in your name. Rights in the custom code and configuration pass to you on full payment, and you can revoke KYN's role while everything keeps running. One finance software startup had a receipts, claims and GST product in production in six weeks on Google Cloud.
The first 14 days are the review: an inventory of your stack and interviews with your team. A full build ships in under 90 days. We quote after the review. See pricing and infrastructure.
Frequently asked questions
Why does KYN not publish a price list?
Scope varies too much. Two agents with the same name can differ tenfold in effort depending on systems, data condition and rules. A quote after the review is more accurate than a table.
Is the retainer optional?
At KYN it is a minimum of twelve months. Systems need changes, monitoring and fixes, and a system without them decays. You keep the system if the retainer ends.
What is the cheapest way to start?
One agent, one task, one team. For example, sorting inbound replies or producing a daily report. Prove the value, then extend it.
