An AI sales agent is software that does defined sales tasks on its own: it researches accounts, drafts first-touch emails, sorts replies, updates the CRM and books follow-ups. It works inside rules a person writes. It cannot set a price, judge a long relationship, or decide on its own to send a message that carries your name. Treat it as a fast junior who never skips the log and never gets to approve their own work.
What does an AI sales agent actually do?
Four jobs cover most of the value for a small team.
- Research. It reads a company website, a registry record or a LinkedIn page you already have access to, and writes one checkable fact about the account.
- Drafting. It writes the first line and the body of an outbound email or WhatsApp message from that fact and your offer.
- Sorting. It reads each reply and labels it: interested, not now, wrong person, unsubscribe, out of office, question.
- Logging. It writes the result to the CRM, with who, what and when, so the next person sees the state without asking.
Each job is narrow. That is the point. A narrow task has a right answer you can check, which is what makes automation safe.
Vendors describe a spectrum. Instantly's explainer separates a human-in-the-loop mode, where a person approves each action, from an autopilot mode, where the agent acts inside guardrails. That split is the right one. The practical question for an SME is not which mode the product supports. It is which actions you allow to run without a person.
How is an AI sales agent different from a sequencing tool?
A sequencing tool sends a fixed series of steps on a timer. It does not read anything. An agent reads the account and the reply, then picks the next step from rules you set.
| Capability | Sequencing tool | AI sales agent | |---|---|---| | Sends step 1, 2, 3 on a schedule | Yes | Yes | | Writes a line specific to the account | Merge fields only | Yes, from a source it cites | | Reads and labels a reply | No | Yes | | Decides the next step from the reply | No | Within rules | | Writes to the CRM with a reason | Basic sync | Yes, with actor and time | | Handles a price question | No | No, hands to a person |
The agent is not a replacement for the sequencing tool in every case. If your outbound is one template to 200 people, a sequencer is enough. An agent earns its cost where each account needs a different first line and each reply needs reading.
What can an AI sales agent not do?
Be precise here, because this is where projects fail.
- Set or change price. A discount is a commercial decision with margin and precedent behind it. The agent can quote from a price list you approved. It cannot decide to go below it. See why sales agents need hard limits on discounts.
- Judge a relationship. It does not know that the finance director at an account is the founder's old colleague. It sees fields, not history that was never written down.
- Verify what it was never given. If the CRM is stale, the agent writes confidently from stale data. Output quality is capped by input quality.
- Close. Agreeing terms, reading hesitation on a call and deciding to walk away stay with a person.
- Decide that an unusual reply is safe. A reply that mentions a legal dispute, a complaint or a regulator should stop the workflow and reach a named person.
- Resist hostile input. A reply or a web page can contain instructions aimed at the agent. Without controls, the agent may follow them. We cover this in prompt injection in business AI agents.
None of these limits is a flaw to wait out. They are the boundary of a sound design. A system that claims to handle all six is a system you should test harder.
Which actions should wait for a person?
Our rule is that anything outbound, anything about money, and anything irreversible waits for a named person. For a sales agent that means:
- sending a first-touch email or message to a new contact;
- sending any message that quotes a price, a term or a date;
- changing a deal stage to won or lost;
- deleting or merging a contact record;
- replying to a complaint.
Everything else can run unattended: researching, drafting into a review queue, labelling replies, writing to the log, and raising a flag. This is the same pattern as in our guide to setting approval gates for high-risk agent actions.
Approval does not have to be slow. A reviewer who sees the draft, the cited source and a one-click approve or edit clears a batch in minutes. The cost of an agent that drafts well is a short review, not a long one.
What do email rules mean for an outbound agent?
An agent can send far more than a person can, so the rules matter more, not less.
Mailbox providers set the bar. Google's email sender guidelines apply extra requirements once you send more than 5,000 messages a day to Gmail accounts, and ask all senders to keep the spam rate in Postmaster Tools below 0.10%, never reaching 0.30%. A small team will rarely reach 5,000 a day, but the spam-rate guidance applies at any volume, and authenticating your domain with SPF and DKIM is required for all senders.
Law sets the other bar. In Singapore, the Spam Control Act 2007 requires an unsubscribe facility on unsolicited commercial email, and the PDPC's Do Not Call Registry guidance governs marketing messages to Singapore telephone numbers, including WhatsApp numbers. Hong Kong, Indonesia and Malaysia each have their own regime. Check the rule for the country of the recipient, not your own.
Build these into the agent as rules, not as reminders:
- a suppression list checked before every send;
- an unsubscribe reply that stops the contact in every channel within one run;
- a daily send cap per inbox;
- a registry check step for phone numbers in jurisdictions that require one.
How do you judge whether an agent is working?
Count what a person would otherwise count.
- Classification accuracy. Take 100 real replies. Have a person label them. Compare. Look at the errors that matter most: an interested reply labelled "not now", and an unsubscribe missed.
- CRM integrity. Check for duplicates and overwritten fields after a week.
- Review time. Minutes a person spends approving per 100 drafts.
- Cost per unit. What one draft, one reply sorted and one report costs to run.
Our own systems give a sense of unit cost for narrow tasks: outreach with one checkable first line costs about S$0.02 an email, and sorting a reply about S$0.01. Those figures are from KYN's live systems and depend on the model and the length of the text.
Where KYN fits
KYN builds sales agents as part of a larger system that runs in your own cloud account. For an insurance brokerage, we built outreach with one checkable first line and a reply desk that sorts each reply. Every action is logged with the actor. Outbound messages, money and deletions wait for a named person. Agents have their own restricted accounts, and the database uses row-level security.
The first 14 days are a review of your stack and interviews with your team. A full build ships in under 90 days. Rights in the custom code and configuration pass to you on full payment, and you can revoke KYN's role while everything keeps running. See sales systems and security.
Frequently asked questions
Is an AI sales agent the same as an AI SDR?
Mostly. "AI SDR" usually means an agent focused on outbound prospecting and booking meetings. "AI sales agent" is the wider term and can include reply handling, CRM upkeep and follow-up on open deals. The limits in this article apply to both.
Can an AI sales agent run without any human review?
It can for research, labelling and logging. It should not for sending to new contacts, quoting terms or closing a deal. Those actions carry your name and your margin, so a named person approves them.
Does an AI sales agent replace a salesperson?
No. It removes the research, typing and logging that fill a salesperson's day, and leaves the conversations, the pricing calls and the relationships to the person. A team of five gets the capacity to cover more accounts, not a smaller team.
