By KYN AI Advisory Team — AI implementation specialists, Singapore
A sales agent has four monthly cost lines: platform or build, data, sending infrastructure and the review time of the people who approve its work. Model usage per task is small. KYN's live systems run at about S$0.01 to S$0.03 per unit of work. Review time and data are where budgets go. This article breaks down the lines so you can build your own estimate. For a first look at pricing ranges for small businesses, see AI sales agent cost per month for a small business.
What are the four cost lines?
| Line | What it covers | Scales with | |---|---|---| | 1. Platform or build | Software licence, or a custom build and a monthly retainer | Number of workflows, seats or systems | | 2. Data | Contact lists, enrichment, registry lookups | Accounts researched | | 3. Sending | Mailboxes, domains, messaging fees | Messages sent | | 4. Review time | People approving drafts, fixing errors | Drafts and replies handled |
A fifth line, model usage, sits inside the first or is billed per use. It is small per task, so we keep it in the unit costs below.
What does the platform line look like?
Two routes exist.
Licence. You pay a monthly fee for a product with fixed features. Prices differ by vendor, seat count and volume, and they change. Check each vendor's own pricing page on the day you decide, and compare what is included: number of contacts, mailboxes, enrichment credits and support.
Custom build. You pay a one-off build fee, then a monthly retainer for changes, monitoring and fixes. At KYN, the retainer runs for at least twelve months and the price is quoted after the 14-day review. There is no price list, because the cost depends on the systems and rules involved. The result runs in a cloud account in your name, and the cloud provider bills that account directly.
Questions to ask either way:
- What happens to my data and workflows if I stop paying?
- Who owns the configuration and the code?
- What limits apply to volume, users and integrations?
- What does an extra workflow cost?
What does the data line look like?
Data is often hidden in the first quote. Items to count:
- contact data per account, from a provider or from your own research;
- verification, to check addresses before sending;
- registry or website lookups the agent does for each account.
Count cost per qualified account, not per record. If a third of purchased contacts bounce or are out of date, the effective price per usable contact rises by half. Run a sample of 100 records through verification before you buy a large list.
What does the sending line look like?
Email needs domains, mailboxes and authentication set up. A small team usually needs one separate sending domain and a few mailboxes, so that cold outreach does not put the main domain at risk. Google's sender guidelines explain the authentication and spam-rate expectations that make this setup necessary.
For WhatsApp, costs depend on the provider and message category. See our note on WhatsApp Business API cost in Singapore and check Meta's current rate card before you budget.
What does the review-time line look like?
This is the line most estimates leave out. Under our rules, outbound messages, money and irreversible actions wait for a named person. Their time has a cost.
Estimate it with a simple sum:
- Drafts per month needing approval.
- Seconds per draft when the screen shows the draft and its source. Time a sample of 30.
- Multiply, convert to hours, then multiply by the loaded hourly cost of the reviewer.
Add time for errors: replies the sorter sent to a person, and drafts rejected. A good screen keeps review short. A poor one makes the agent cost more than the work it replaces.
What are the unit costs of the agent itself?
From KYN's live systems:
| Task | Approximate cost | |---|---| | Outreach email with one checkable first line | S$0.02 | | Reply sorted | S$0.01 | | Group benefits comparison to client PDF | S$0.03 | | Morning report on WhatsApp | S$0.05 |
These are our figures from live systems and vary with the model and the length of the text. At 1,000 outreach emails a month, the agent cost is about S$20. The same month needs 1,000 drafts reviewed, and that review time will usually cost more than the model.
How do you compare an agent with a hire?
Compare the same unit of work, not headline prices.
- List the tasks the agent would take: research, drafting, sorting, logging.
- Time a person on each task for a sample of 20.
- Compute the hours per month and their cost.
- Add the agent's four lines for the same volume.
- Subtract the hours still needed for review.
Do not count the whole salary as saved. The person still sells, negotiates and keeps relationships. The saving is the admin time returned to them. If a task occupies a few hours a week, a licence may suffice. If it fills days, a custom build can pay back.
What costs surprise buyers?
- Contact data that goes stale and needs replacing.
- A separate sending domain and mailbox setup.
- Review time that grows with volume.
- Integration work to connect the CRM.
- Retainer terms that continue after the build.
Ask for each of these in writing.
What does a worked estimate look like?
Take an illustrative firm that runs 1,000 outreach emails and sorts 150 replies a month. The figures below use KYN's unit costs as a reference and an assumed reviewer cost. Replace the assumptions with your own.
| Line | Basis | Monthly figure | |---|---|---| | Agent usage: drafts | 1,000 at about S$0.02 | about S$20 | | Agent usage: reply sorting | 150 at about S$0.01 | about S$1.50 | | Review time | 1,000 drafts at 20 seconds each, about 5.5 hours, at an assumed S$40 an hour | about S$220 | | Data | Assumed S$150 for verified contacts | S$150 | | Sending | Assumed S$30 for domain and mailboxes | S$30 |
On these assumptions, review time is the largest line and agent usage is the smallest. The platform or retainer line sits on top and depends on the route you choose. If the screen is poor and review takes 60 seconds a draft, the review line triples. That is why the screen deserves as much attention as the model.
How do you cut the cost without losing control?
- Review in batches of similar drafts, so a reviewer reads once and approves many.
- Reject weak accounts before drafting, so you do not pay to write and review messages that should not go out.
- Raise the share of drafts approved without edit by fixing source material first.
- Move low-risk tasks, such as logging, to unattended running once sampled audits hold.
- Drop data sources whose bounce rate is high.
Where KYN fits
KYN prices a build after a review of your stack, not from a list: a one-off build fee and a monthly retainer of at least twelve months. Everything runs in a cloud account in your name. Rights in the custom code and configuration pass to you on full payment, and you can revoke KYN's role while everything keeps running. See pricing and sales systems.
The first 14 days are the review. A full build ships in under 90 days.
Frequently asked questions
What is the biggest hidden cost of a sales agent?
Review time. The agent drafts quickly, but a person approves outbound work, and that time grows with volume. Measure it in a pilot.
Is a licence cheaper than a custom build?
For a standard workflow at small volume, often yes. A custom build suits workflows that no product covers or where you want the system and data in your own account.
How do I estimate model costs?
Run 100 real tasks and read the usage bill. Our unit costs, S$0.01 to S$0.05 per task, are a reference point only.
