By KYN AI Advisory Team — AI implementation specialists, Singapore
A custom AI system in Singapore is priced in two parts: a one-off build fee and a monthly retainer. The build fee depends on scope: how many workflows, how many systems it connects to, and how many actions need a person's approval. The model itself is the smallest line. Anyone who quotes a single price before looking at your stack is guessing, so ask for the scope that sits behind each number.
This article gives you the cost drivers, a way to compare quotes, and the running costs we can state from live systems. It does not give a price list, because we do not have one. We quote after a review.
What are you paying for in a custom AI system?
Five things, in rough order of size.
- Discovery. Someone reads your stack and talks to the people who do the work. This sets what is built and what is left out.
- Integration. The system has to read from and write to your email, accounting software, CRM, spreadsheets or ERP. Each connection is a piece of work with its own failure modes.
- Workflow and interface. The screens your team uses, the queues for review, the permissions.
- Agents and rules. The logic that drafts, sorts, matches or flags, and the limits it runs inside.
- Hosting, security and logging. The cloud account, named access, row-level database security and an audit log of every action.
Items 2 and 3 usually cost more than item 4. The AI step is often a short function. The work around it, getting clean data in and a safe action out, is the project.
What makes a quote go up or down?
| Driver | Lower cost | Higher cost | |---|---|---| | Number of workflows | One (for example, reply sorting) | Four or more across departments | | Systems to connect | One or two with an API | Several, or any with no API | | Data quality | Single source, consistent | Spreadsheets, duplicates, free text | | Actions with consequences | Drafts only | Sending, payments, filings | | Users and roles | A handful, one role | Many roles, per-user access rules | | Language | One | English with Chinese or Bahasa Indonesia | | Existing cloud setup | Clean account, in your name | Shared logins, no ownership trail |
Two drivers deserve attention.
Integration without an API. If a system has no API, someone builds a workaround: an export, a scheduled file, a screen reader. These work, but they break more often and cost more to maintain.
Actions with consequences. A draft that waits for a person is cheap to build. An action that moves money or sends to a customer needs an approval step, a log and a rollback path. That is more work, and it is the work that makes the system safe to use. See where to place approvals in AI workflows.
What does it cost to run once built?
Running cost has two parts: the retainer and the per-task AI cost.
The retainer covers changes, monitoring and fixes. Ours runs for at least twelve months after the build. You should expect any serious provider to charge something for this, because systems change when your suppliers, forms and rules change.
The per-task cost is small. From KYN's live systems:
- a morning report sent to each department on WhatsApp costs about S$0.05 per report, for a manufacturer;
- an outreach email with one checkable first line costs about S$0.02 for an insurance brokerage;
- sorting an inbound reply costs about S$0.01;
- comparing group benefits plans into a client PDF costs about S$0.03;
- a blog article from our own engine costs about S$0.06;
- an AI search visibility check costs about S$0.05.
These depend on the model, the length of the text and the volume. They are our figures, not an industry benchmark. They show the shape: the AI call costs cents, and the project cost is in building the system around it. The cloud bill for hosting is separate and usually small for an SME-sized workload.
How should you compare quotes?
Ask each provider the same six questions.
- Who owns the cloud account? It should be in your name from day one.
- Who owns the code and configuration, and when? In our case, rights pass on full payment.
- What happens if you leave? You should be able to revoke the provider's access and have everything keep running.
- What is in the retainer and for how long? Changes, monitoring, fixes, and the minimum term.
- Which actions wait for a person? If the answer is "none", ask why.
- What is out of scope? A quote with no exclusions is a quote that will change.
A cheaper quote that leaves the account in the vendor's name costs more later. You would pay to move it, or you stay.
The same questions apply when you compare a custom build with a packaged tool. For that decision see build vs buy vs custom software.
Can a grant offset part of the cost?
Sometimes. Singapore's Enterprise Singapore runs a grant for automation and digital projects. It changed on 30 September 2026. We cover the details in the EDGE Grant for AI projects. Check eligibility before you sign, because projects that have already started are generally not supported.
What is a sensible way to start?
Start with one workflow where the cost of the current process is visible: hours per week, errors per month, or revenue lost to slow replies. Price the build against that number.
Avoid starting with the whole company. A first build that covers one workflow end to end teaches you more than a plan that covers ten. It also gives you a real unit cost to extrapolate from.
Our own approach: the first 14 days are a review, an inventory of the stack and interviews with the team. The review produces the scope and the quote. A full build ships in under 90 days.
Where KYN fits
KYN builds custom systems for SMEs in Singapore, Hong Kong, Indonesia and Malaysia. Pricing is a one-off build fee and a monthly retainer of at least twelve months, quoted after the review. There is no price list.
Every system runs in a cloud account in your name. Rights in the custom code and configuration pass to you on full payment, and you can revoke KYN's role while everything keeps running. Access uses named accounts, the database uses row-level security, agents have their own restricted accounts, and every action is logged with the actor. See pricing, infrastructure and security.
Frequently asked questions
Is a custom AI system cheaper than a monthly SaaS subscription?
Not in the first year. A subscription has no build fee. A custom system costs more upfront and pays back where a packaged tool cannot fit your workflow, or where you pay per seat for a team that keeps growing. Compare over three years, with the retainer included.
Why do AI quotes vary so much for the same request?
Because the request hides the scope. "An AI sales assistant" can mean a reply sorter or a full outreach, CRM and approval system. Ask each provider to list workflows, integrations, approvals and exclusions in writing.
Does the AI model fee dominate the running cost?
No. In our live systems a task costs between S$0.01 and S$0.06. The retainer and hosting are larger than the model usage for an SME-sized workload.
