For a 20-person company, Salesforce Agentforce makes sense when Salesforce is already your system of record and your processes fit its objects. A custom agent makes sense when your data sits across several tools, your rules are specific, or you do not want to adopt a CRM platform to get an agent. The deciding question is where your customer data lives today, not which agent is smarter.
What is Agentforce?
Agentforce is Salesforce's platform for building agents that work on Salesforce data and actions. Salesforce describes it, with current capabilities and plans, on its Agentforce page and its pricing page. We do not quote prices here because the model and the numbers change. Read them on the day you decide.
The core idea is simple. The agent lives inside the platform that holds your customer records. It reads and writes those records directly, and it follows the permissions already set in Salesforce.
When does Agentforce fit a small company?
Three conditions make it a strong choice.
- Salesforce is already your CRM and your team uses it every day. The agent starts with clean access to accounts, contacts, cases and opportunities.
- Your processes fit standard objects. Leads, opportunities and support cases map onto what the platform expects.
- You have someone who can administer it. Any platform agent needs an owner who understands the permission model, the data model and the release process.
If all three hold, a custom build adds cost for little gain. Use the platform.
When does a custom agent fit better?
A custom agent fits when one or more of these is true.
- Your data is spread out. Customer history lives in WhatsApp, a shared mailbox, a spreadsheet of quotes and an accounting tool. An agent that sees only the CRM sees part of the picture.
- You do not run Salesforce. Adopting a CRM platform to host an agent is a larger project than the agent.
- Your rules are specific. For example, a quote above a threshold needs a named approver, a renewal date drives a three-step chase, or a customer in a regulated category needs a specific disclosure. These are rules, and a rules layer in your own database can enforce them exactly.
- You want the record to stay yours. A custom system runs in a cloud account in your name.

How do they compare?
| Question | Agentforce | Custom agent | |---|---|---| | Starting point | Your Salesforce org | Your own database and the tools you already use | | Data it can see | What is in Salesforce, plus connected sources | Whatever you connect, including WhatsApp and accounting | | Rules | Platform configuration and prompts | Code and configuration you own | | Setup effort | Depends on your org's state | Weeks to a few months | | Who maintains it | Your administrator, plus Salesforce releases | KYN under a retainer, or your own engineer | | Cost shape | Licence and consumption, per Salesforce | One-off build fee, then monthly retainer | | If you leave | Agent logic stays in the platform | Code and configuration pass to you on full payment |
What does the hidden work look like?
An agent is only as good as the data and the rules behind it. Both options need the same groundwork.
- Clean records. Duplicates and stale fields produce confident wrong answers. Budget time to fix them first.
- Written rules. What may the agent do alone? What needs a person? Write it down in plain sentences.
- A test set. Gather 100 real cases with the right answer marked by a person, and score the agent against them before launch.
- Logging. Every action should record who or what did it, and when.
Teams that skip this blame the platform later. The work is the same whichever route you choose. Our guide to approval gates for high-risk agent actions covers the rules step.
What does a 20-person company need most?
Fewer systems, not more. A common pattern at this size is that the CRM is one of six places where customer information lives. An agent adds a seventh unless it removes one.
Ask this before either route: which three tasks cost the most staff time this month, and where does the information for each one sit? If it is all in Salesforce, use Agentforce. If it is spread across mail, WhatsApp and spreadsheets, the first job is to join the data, and that is a custom-system job whichever agent you add after it. Our note on why small businesses struggle with fragmented software tools explains the cost.
How long does each route take?
Time depends on the state of your data more than on the platform. With Agentforce, an org with clean records and a clear owner can configure a first agent quickly, while an org with years of duplicate accounts needs cleanup first. With a custom agent, the review takes 14 days and a full build ships in under 90 days, and a narrow first agent can go live earlier. In both cases, plan two weeks for testing on real cases and a period where a person reviews every output. Budget that review time. It is the part most plans leave out, and it is what protects your customer relationships in the first month.
Close the pilot with one page: the three tasks you tested, how many of the 100 test cases the agent got right, and how many hours went on cleaning Salesforce records. Add the single result that would send you to the other route, and re-read the page at month six.
Where KYN fits
KYN builds custom systems for SMEs in Singapore, Hong Kong, Indonesia and Malaysia. One manufacturer went from eleven systems to three on one AWS account, and its departments now get a morning report on WhatsApp at about S$0.05 per report. Everything runs in a cloud account in the client's name, with named accounts, row-level security and a log of every action with its actor.
The first 14 days are a review of your stack and interviews with your team. A full build ships in under 90 days. KYN does not resell Salesforce. If your data is already in Salesforce and your rules fit, we will say so in the review. See integrations and operations systems.
Frequently asked questions
Is Agentforce too big for a 20-person company?
Not by size alone. The question is whether you already run Salesforce and have someone to administer it. If you do, a small team can use it. If you do not, adopting the platform is the larger cost.
Can a custom agent read Salesforce data?
Yes. Salesforce offers APIs for reading and writing records. A custom agent can use Salesforce as one source among several, within your licence terms.
What does a custom agent cost compared with Agentforce?
The shapes differ. Salesforce prices by licence and consumption, per its pricing page. A custom agent is a one-off build fee and a monthly retainer, quoted after a review. Compare them on your own volumes.
